Finding 1 — 65% of Leads Arrive Outside Working Hours
Most people DM coaches, trainers, and consultants in the evening or on weekends. 65.45% of all inbound messages landed outside Monday–Friday, 9:00–17:00. The curve climbs all day and only breaks after 21:00. The single busiest hour is 21:00 at 7.05% — beating midday (6.1%), the best working hour on the board. From 17:00 to midnight you receive 41.61% of everything: more than all eight working hours combined.
A human setter working 9 to 5 covers slightly under a third of inbound traffic. The rest waits until morning — by which point the lead has messaged somebody else. Response time is one of the biggest predictors of a successful booking, and the majority of your inbound interest arrives when no one is at the inbox.
Finding 2 — Median 16 Messages Per Booking
A typical booking doesn’t happen in one or two exchanges. We compared how many messages a lead sends in conversations that ended with a booked call against ones that stalled.
The median booked conversation carries 16 messages from the lead — and 25 from the business. That is a fivefold gap over conversations with no outcome. Booking a call is not the result of one well-written opener or a clever flow with a link. It is the result of a conversation that runs for a dozen or more turns.
This requires persistence — something a human setter struggles to maintain across 100+ simultaneous conversations. A tool that sends one excellent message doesn’t solve this. What solves it is something that can hold a sensible, contextual conversation across sixteen exchanges.
Finding 3 — 2 in 3 Booked Calls Needed at Least One Follow-Up
Most leads who eventually book don’t reply immediately. If you don’t follow up, you lose two-thirds of your bookings. Automated follow-up is not optional — it’s the majority of the job.
Two thirds of booked conversations passed through a moment where the lead went quiet and the business came back to them. A third needed that at least twice. A process without follow-up concedes those two thirds.
Follow-up here is defined strictly from messages alone: a message from the business preceded by another business message the lead never answered, with a gap of at least 30 minutes between them.
Finding 4 — Reply Speed Is the Top Conversion Lever
The faster a lead gets a reply, the more likely they are to continue the conversation. Across the accounts in this dataset:
The median reply on Setor AI accounts is 88 seconds — across all hours, including 3am. Leads who receive a reply within 5 minutes convert at a significantly higher rate than those who wait hours. On accounts before Setor AI, the median reply outside working hours was 2.4 hours. The reply cadence after installation: 51 seconds, at any hour.
Data from 1,580,874 inbound Instagram messages across 141 Setor AI accounts. Response time measured on 1,044,860 message pairs across 137 accounts. Excludes story reactions, bare emoji, and empty threads. Conversation outcomes measured on 217,719 matched conversations, of which 10,709 resulted in a booked call. Updated: August 2026.
